Cost Guide

What AI Consulting Costs a Small Business

A plain-English look at what owners are quoted for AI consulting in 2026, what AI-Disruptors itself charges, and how to decide what to spend first, including when to spend nothing yet.

By David S. Josephson, Founder of AI-Disruptors. Published November 1, 2026. Market figures are third-party published ranges, each linked to its source and accessed October 30, 2026.

Quick Answer

Published 2026 guides put an experienced independent AI consultant at about $150 to $350 an hour, a paid assessment or strategy project at about $2,000 to $25,000, a first single-workflow build at about $5,000 to $15,000, and a monthly retainer at about $1,500 to $8,000. For context only: the U.S. Bureau of Labor Statistics reports a median annual wage of $140,300 (May 2025) for computer and information research scientists, before benefits. That is an illustrative wage benchmark for one occupation, not the cost of a typical AI hire, and it does not compare directly with a scoped consulting project. At AI-Disruptors, the first two steps are free (the complimentary AI Opportunity Snapshot and a 15-minute Strategy Call), the AI-Disruptors Assessment is $1,497, and any build after that gets a fixed quote up front.

The Market

Published Price Ranges for AI Consulting

There is no official rate card for AI consulting. What exists are ranges published by firms that sell AI services, plus a federal wage benchmark for one related occupation. Here is what those sources say, attributed, with the spread left in.

Way to buyPublished rangeSource
Hourly adviceIndependent experts: $150 to $350 an hour. Boutique AI specialists: $250 to $450. Big 4 and strategy firms: $350 to $500 and up.Leanware

Benefits averaged 30.0 percent of private-industry employer compensation costs (June 2026). An illustrative benchmark for one occupation, not the cost of a typical AI hire or a comparison with a scoped project.BLS and BLS ECEC

Sources accessed October 30, 2026. Leanware, Chan Automation and Clutch figures are published asking prices or review-based averages from businesses that sell or list AI services; they are not AI-Disruptors prices and not independent surveys. BLS figures are federal statistics for the closest matching occupation, not a quote for any specific hire.

Why the ranges disagree

The sources are measuring different things. Clutch describes AI development firms that write software, and reports U.S. firms averaging $50 to $99 an hour; the consulting guides describe advisory time from experienced consultants, starting around $150 an hour. A "strategy assessment" can mean a two-hour review or a multi-week study. Read every quote for what is actually delivered, not just the number.

What the numbers leave out

Most quotes cover the consultant's time. They often do not cover the software subscriptions you will pay for afterward, the hours your own staff spend learning a new workflow, or the cost of fixing a process before it can be automated. Ask about all three before you compare two quotes.

What AI-Disruptors Charges

These are the prices published on our own pages as of November 1, 2026. Anything not listed here is quoted after we understand the work.

Complimentary AI Opportunity Snapshot

Free. About five minutes of multiple-choice questions and a directional result based only on your answers. It does not research your business, and it is not a substitute for the Assessment. Start the Snapshot.

AI-Disruptors Assessment ($1,497)

One-time fee. A 90-minute working session with David for up to 3 attendees. You leave with a written Key Findings Report and a prioritized first move you can act on with us or anyone. See the Assessment.

  • Standard AI Chatbot: from $997 setup, plus monthly support. AI Chatbots

Ongoing help, if it earns it

The AI Transformation Partner retainer is from $3,500 a month, scoped to your business, and meant for after a first workflow has proven itself. For many small businesses, a defined first project is a better place to start than an ongoing retainer. How engagements work.

A fixed-price purchase can be refunded in full before work begins. See the Terms of Service.

What Drives Cost

Five Things That Move the Price

1. Scope

One workflow, such as answering new leads within minutes, costs far less than rebuilding how the whole office runs. The single biggest saving is choosing one problem first.

2. Data readiness

If customer records, price lists or service notes live in five places and half of them are out of date, someone has to clean that up before AI can use it. That work is real and it is billable.

3. Integrations

Connecting to the tools you already use (your CRM, booking system, phone line or inbox) is often where time goes. Each extra system adds testing and things that can break.

4. Training and adoption

A workflow nobody uses is worth nothing. Budget for the hours your team needs to learn it, and for a human to stay in the loop on anything sensitive.

5. Ongoing optimization

AI systems need checking: prompts drift, tools change, and the business changes. Expect either a small monthly support line or a few hours of internal attention each month.

The cheapest dollar

The cheapest dollar is the one you do not spend on the wrong project. That is why the order of steps below matters more than any hourly rate.

Before You Spend

A Sensible Order of Steps

  • Name the problem in money or hours. "We miss calls after 5 p.m." or "Quotes take two days to go out" is a problem you can price. "We should use AI" is not.
  • Take the complimentary AI Opportunity Snapshot. About five minutes, free, and it gives a directional read on where AI is most likely to help, based only on your answers.
  • If there is a real opportunity, book the AI-Disruptors Assessment ($1,497). A 90-minute working session that ends in a written Key Findings Report: what to do first, what to skip, and why. See a sample report.
  • Ask for a fixed quote on one first build. Whoever you hire, ask what exactly is delivered, what it will cost to run each month, who owns the work, and how you will measure it.
  • Measure against a baseline before you expand. Write down today's numbers first, so you can see whether the first project paid off before you commit to a second one.
Be Honest With Yourself

When not to hire a consultant yet

  • You cannot yet name the problem you want solved.
  • The process you want to automate is broken or not written down. Fix it first, or you will automate the mess.
  • Nobody on the team has time this quarter to learn a new workflow.
  • Your question is narrow enough for a free tool, a free call, or an afternoon with the software you already pay for.
  • Someone is promising you specific results before they have looked at your business.
Comparing Quotes

Questions worth asking anyone

  • Is this hourly, fixed, or monthly, and what happens if it runs over?
  • What do I own at the end: the workflow, the prompts, the accounts?
  • What will the software cost me each month after you leave?
  • How will we know it worked, and what is the baseline?
  • Can I stop after the first phase with something usable?

FAQ

Common Questions

How much does AI consulting cost for a small business?

It depends on scope. The 2026 guides we cite publish about $150 to $350 an hour for an experienced independent AI consultant, about $2,000 to $25,000 for a paid assessment or strategy project, about $5,000 to $15,000 for a first single-workflow build, and about $1,500 to $8,000 a month for a retainer. These are published market ranges from third parties, not AI-Disruptors prices.

What does AI-Disruptors charge?

The complimentary AI Opportunity Snapshot and a complimentary 15-minute Strategy Call cost nothing. The AI-Disruptors Assessment ($1,497) is a one-time, 90-minute working session for up to 3 attendees, and you leave with a written Key Findings Report. Builds are scoped per project with a fixed quote up front.

Is hiring an in-house AI person cheaper than a consultant?

It depends on the work, and the two do not compare directly: a scoped consulting project has a defined end, while a hire is an ongoing cost. As an illustrative wage benchmark only, the U.S. Bureau of Labor Statistics reports a median annual wage of $140,300 (May 2025) for computer and information research scientists, and benefits come on top: they averaged 30.0 percent of private-industry employer compensation costs in June 2026. That figure describes one occupation, not what a typical AI hire costs. Compare the full cost of the specific work you need done either way.

Is the complimentary Snapshot the same as the Assessment?

No. The complimentary AI Opportunity Snapshot is a self-serve questionnaire of about five minutes that gives a directional read based only on your answers. The AI-Disruptors Assessment ($1,497) is a live 90-minute working session with David that produces a written Key Findings Report.

When should a small business wait before hiring an AI consultant?

Wait if you cannot yet name the problem you want solved, if the process you would automate is not working or written down, or if nobody on your team has time to adopt a new workflow. Fix those first.

Plain Answer

Spend small, then spend on proof.

Most small businesses do not need a large AI budget to start. They need one well-chosen problem, a written plan, and a first build with a fixed price and a baseline to measure against. Everything else can wait until that first project has paid for itself.

Next Step

Start with the free step.

Use the complimentary Snapshot to get oriented. If there is a real opportunity, the AI-Disruptors Assessment ($1,497) turns that signal into a practical roadmap your team can act on.
